When people see a transformation fail, they usually look for the error in the plan, the estimate, the steering or the process model. In practice the cause rarely lies there alone, but in a neglected dimension that the other three cannot compensate for.

Most organizations recognize the following warning signs. Individually they look harmless. Together they show an imbalance in the 4-Achsenkreuz.

Agreement without backing

Key people go along without standing behind it. The resistance does not show up in the meeting, it shows up as delay.

Decisions fizzle out

Steering committee decisions are quietly reversed in everyday work.

Method out of habit

A process model is chosen because it has always been that way, not because it fits the initiative.

Tools with no effect

The tool has been introduced, but the old spreadsheets live on. Transparency does not appear.

Roles stay unclear

Responsibilities have not been clarified, decisions take too long and escalations peter out.

Success does not last

After the project closes, the organization falls back into old patterns. The change was never anchored.

The four dimensions in balance

Each axis carries part of the success. Stability only emerges from their interplay. That is why we treat all four as equally important, in the individual project just as in the transformation as a whole.

How the four axes are weighted in practice depends on your situation.
